Navigating Enterprise Transformation, Operating-Model + AI Adoption

TRANSFORMATION LEVERAGE = α × X − F

Where:

α = Alpha: what the organization does unusually well that creates disproportionate value.

X = Multiplier: technology, AI, data, distribution, capital, operating model, etc.

F = Friction: the constraints preventing that advantage from scaling.

I ran an innovation consultancy for nearly 20 years, through recessions, COVID, multiple technology cycles, and across companies ranging from SMEs to Fortune 500s.

Depending on the mandate, my role often sat somewhere across product, innovation, technology and transformation. Lately, a recurring question in my conversations with executives, founders and VCs has been some version of:

Are you trying to create incremental outcomes or exponential ones?

Because the tradeoffs are very different.

You cannot ask for step-change outcomes while insisting on incremental change.

And you probably should not begin with:

“Where can we use AI?”

A better question is:

“What are we trying to multiply?”

Then:

Can it repeat?

Can it scale?

What happens to cost, complexity, risk and performance when it does?

I pulled some of the framework I’ve used over the years into a short field guide:

Ambition → Alpha → Tradeoffs → Multiplier → Scale → Action

Not a checklist. A thinking tool for leaders navigating transformation.
